If you've been frustrated with your SEO over the past two years, you're not imagining it.

Google changed. Search changed. And the old way of doing SEO is making success close to impossible.

I've been doing this for 20 years. The last eight months brought more change to SEO than any stretch I can remember.

Here's the short version:

So the fix isn't more SEO. It's spreading your chips across the board.

Why Is Your Law Firm's SEO Not Working?

Three cards showing the pressures on Google: AI tools taking search share, Google turning into an AI platform, and Google adding more ads to search

Your law firm's SEO probably isn't working because Google now answers more searches without a click and pushes organic results far down the page. Your agency is still selling a version of SEO built for the old Google.

Google is fighting a war on three fronts. Every one of them pulls attention away from your website.

Google's Three Problems Are Now Your Problems

Stat card showing ChatGPT has more than 900 million weekly active users
  1. AI is taking market share. OpenAI reported more than 900 million weekly ChatGPT users in February 2026. Perplexity and Claude are taking their cut too.
  2. Google is becoming an AI platform itself. Gemini is Google's bet on the future of search.
  3. Google is making as much money from search as it can before people move to other devices to find information.

I use ChatGPT for almost all my own searches now, personal and business. Your clients are doing the same.

Bar chart showing zero-click Google news searches rising from 56 percent in May 2024 to about 69 percent in May 2025

A zero-click search is a search that ends without the person clicking any result. They get what they need on the results page and leave.

Digiday reported Similarweb data showing zero-click news searches rose from 56% to nearly 69% in the year after Google launched AI Overviews in the U.S. That's close to 7 in 10.

Why does this matter to you? The search that used to reach your website, fill out a form or call you just isn't happening anymore.

What Happens When An AI Summary Shows Up

Bar chart from Pew Research showing Google users click a result 15 percent of the time without an AI summary, 8 percent with one, and 1 percent click a link inside the summary

Pew Research Center tracked the real browsing of 900 U.S. adults in March 2025. Here's what it found:

What Pew measuredWith an AI summaryWithout one
Clicked a regular search result8%15%
Clicked a link inside the AI summary1%n/a
Ended their browsing session26%16%

Read that again. When the AI answers, clicks on regular results drop by almost half.

We're Moving From Traffic To Visibility

Flow diagram comparing the old path of search, click to website, call with the new path of search, answer or profile on the platform, call from there

Search is now a visibility platform, not a traffic platform. You win by being seen where the decision gets made, not by pulling clicks to your site.

That goes for Google. It also goes for ChatGPT.

Why Showing Up In ChatGPT Won't Flood You With Calls

ChatGPT answering a question about what to do after a car accident in Miami with step-by-step instructions and no need to visit a website

Firms come to us all the time and say, "I want to show up in ChatGPT."

That's great. But you're probably not going to get many more phone calls from it.

Ask ChatGPT what to do after a car accident and it walks you through every step. These platforms are built to give people what they want without any further action.

Very few of those conversations end with a click. AI search still matters, and I'll get to how below. Just don't expect it to replace your lead flow on its own.

Why Your SEO Retainer No Longer Adds Up

Comparison card of a one-channel SEO retainer versus a blended search approach measured in signed cases

You run a law firm that gets leads from search. Search is high intent: people need a lawyer right now.

When people stop going to your website, the economics break. How do you justify a massive SEO retainer when the channel keeps shrinking?

Most firms I talk to get the same thing year after year:

That's not a strategy. That's a subscription.

You May Never Have Qualified To Rank

This is the other half of it. Your firm might never have been in a position to rank first in Google.

Your agency probably took your money anyway. The next section shows why.

How One Search Gets Split Into 8 Places

Numbered list of the Google results for personal injury lawyer near me in Miami: Local Service Ads, Google Ads, AI Overview, Maps pack, People Also Ask, Super Lawyers, Justia, Yelp, and then the first law firm website in ninth place

Take the search "personal injury lawyer near me." Ahrefs puts it at 92,000 searches a month in the U.S.

I'm in Miami, a major car accident and personal injury market. I ran this search on November 3, 2026. Here's what Google showed, top to bottom.

The Paid And AI Placements At The Top

  1. Local Service Ads. You pay per lead. Here's how LSA works for lawyers.
  2. Pay-per-click ads. Traditional Google Ads.
  3. The AI Overview. It's pulling in Google Business Profiles now, with a "Featured Miami Personal Injury Law Firms" list.
  4. The Google Maps pack. The first spot in the Maps pack is an ad too.
  5. People Also Ask.

That's all before a single traditional organic result.

Why Super Lawyers And Justia Own The Top Organic Spots

First organic Google results for personal injury lawyer near me in Miami: Super Lawyers, Justia and Yelp, followed by the first law firm website
The first three organic results are directories. Miami, November 3, 2026.
  1. Super Lawyers.
  2. Justia.
  3. Yelp.

This is the part your agency won't tell you. You're not moving these websites out of those spots.

Google shows them because that's what people click. A lot of Google's algorithm comes down to click behavior.

Why do people click directories? They list multiple lawyers, they have reviews, and they feel more unbiased than one firm's website.

Reddit And Forums, Then You

Google Discussions and forums results for best car accident lawyer Miami showing Reddit threads from r/florida and r/AskFlorida and a Quora thread

Change the search a little and Reddit shows up too. For "best car accident lawyer Miami," Google showed a whole Discussions and forums block with Reddit threads asking for lawyer recommendations.

Then, under all of that, you finally see actual law firm websites.

Read that again. If you're paying an SEO agency for traditional SEO, you're paying to show up under websites that aren't even law firms.

So when an agency pitches you on ranking first, run for the hills. They don't understand what's happening. I broke down this same page in 2024 in why 99% of lawyers fail at SEO, and it's only gotten more crowded.

Is SEO Still Worth It For Law Firms?

Grid showing one legal search splitting across Local Service Ads, Google Ads, AI Overview, Maps pack, People Also Ask, legal directories, ChatGPT, Reddit and social media

Yes, as one part of the plan. It's not worth it as your whole plan.

That one valuable search has 8 places to fragment inside Google alone. Then people take the same question to ChatGPT, Reddit or social media.

There's still plenty of demand for your services. People are still having car accidents, maybe more than ever. Everyone is texting and driving and riding e-bikes.

They're still searching. They're just using different methods and landing in different pockets. More on that in does SEO still work for lawyers in 2026.

The Blended Search Model

Comparison of putting all chips on traditional SEO versus spreading chips across ads, Google Business Profile, website, directories and AI search

The blended search model spreads your search budget and effort across every placement where your clients look. Traditional SEO is only one of them.

Think about roulette. You don't walk up, put every chip on red and decide you're about to be a millionaire.

You spread your chips across the board. Search works the same way. Here's what blended search includes.

Local Service Ads And Google Ads

Your Google Business Profile And Reviews

We focus heavily on generating reviews and optimizing your Google Business Profile to rank in the Maps pack.

According to Google, local results are "mainly based on relevance, distance, and popularity." Google also says "more reviews and positive ratings can help your business's local ranking."

Your Business Profile shows up in two of those 8 placements: the AI Overview and the Maps pack. See our approach to local SEO for attorneys and getting more lawyer reviews.

Your Website, Content And PR

Checklist of website work that stays in a blended search plan: practice area pages, content, PR and a fast site

We still build and optimize the website. We still develop content and do PR.

It just isn't the only thing anymore. It's one chip on the board.

Here's how we handle SEO for personal injury lawyers and content marketing for law firms.

If Super Lawyers, Justia, Yelp and Reddit rank above you, show up on them.

Look at the screenshot. When I asked ChatGPT to recommend a Miami personal injury lawyer, it cited Super Lawyers.

You can't beat those sites for the top spots. You can be the lawyer people find on them.

AI Search Optimization

Optimizing for AI search is a slightly different process from traditional SEO. We take a strategic approach to it.

The informational question gets answered in the chat. The answer you need to be in is the next question: "Can you recommend a lawyer?"

Here's how law firms rank in ChatGPT, and our full approach to GEO for lawyers.

Why Most SEO Agencies Won't Change

Comparison card of agencies that stick with the old SEO process versus agencies that adapted to blended search

I also run a business that trains agencies. A lot of them have their heads in the sand.

Nobody likes change. Nobody wants to rebuild their processes to do more work for the same money, or less.

That's what blended search means for an agency's economics.

More Work For The Same Fee

Bar chart showing a retainer used to cover 2 channels and now has to cover 7 for the same fee

I can't charge you more because we added PPC and LSA management. The outcome I'm delivering is the same as before: cases.

This is just what it takes now. If you're not present across these placements, you won't get the lead flow to pay for the retainer and still make a profit.

When an agency has 5,000 employees, changing that is hard. So most don't.

You Have To Change Too

Checklist of four questions a law firm should ask its marketing agency about placements, ad spend, directories and AI search

I'll be honest. I'm tired of sales calls with attorneys who are angry at their agencies but take no accountability themselves.

Five years ago, you could hand an agency your SEO and maybe some PPC, then wipe your hands of it. That doesn't work now.

You have to understand what's happening in your industry. Start by asking your agency:

  1. Where do we show up across all 8 placements for our main keyword?
  2. What should our LSA and PPC spend be, and which keywords should it cover?
  3. Are we on Reddit, Justia and the directories that rank?
  4. How do we show up in ChatGPT and AI Overviews?

If they can't answer, you have your answer. Here's our full law firm SEO guide if you want to go deeper.

The One Metric That Still Matters

Card stating the one metric that matters for law firm marketing is signed cases

AI is moving fast. Most of it rolls out with no announcement. One day it's just doing something new.

So you have to stay agile, open and honest about what's working.

The goal never changed. You need signed cases at a cost that makes sense. Blended search is how you get them now.
